About

The CFO who gets your faith in the business back

Leandro D'Elia is a Senior Partner and fractional CFO at Eightx. He joined in 2022 as one of the firm's first three people, originally as VP of Finance, when, as he puts it, "I was the entire team. I was the financial analyst, the VP, and the CFO." Today he runs CFO engagements for ecommerce and CPG brands doing $5M to $100M a year.

What he is known for is turnarounds. Founders come to him when the business is bleeding, and they leave the engagement profitable. His own framing: "In some cases we have to go a step backwards and say, okay, first we need to be profitable, because we're not making money. Then it's all about creating a roadmap to the final goal." He has helped clients reach 2.3x revenue, multiply net income 5x, and, most often, get a company that was losing money to start making it.

Before Eightx, Leandro ran FP&A at Galileo Technologies, an Argentine industrial group. He built the finance function essentially from scratch (starting as just himself and the CFO, ending with a team running consolidated and entity-level reporting across more than five operating companies, including subsidiaries in Brazil and the United States) and prepared the group for a Wall Street IPO. He was the main point of contact with Morgan Stanley and Goldman Sachs, and moved the audit from KPMG to BDO. The IPO was shelved when the pandemic hit, but the deck was ready to go.

Earlier, he spent years at YPF, Argentina's NYSE-listed oil and gas major, as a market and economy analyst in the downstream division's operational-planning department. He managed the company's entire pricing basket (import and export parity, domestic prices) and tracked the global energy market through Bloomberg and Reuters. He started there as a refinery intern, working on plant commissioning, and even pitched in during a major fire and a city flood. Before that he interned at Tenaris, the global seamless-pipe maker, and taught financial administration and marketing as a university assistant professor.

He holds an MBA from a leading Argentinian business school (with partnerships across MIT, Northwestern and Europe) and an Industrial Engineering degree from the Universidad Nacional de La Plata. In 2026 he became a co-author of Results on Repeat, a collaborative book on building businesses that deliver predictable results through systems, delegation and structure.

He was born in Argentina and has lived there his whole life. The prizes he is proudest of were not for grades. They were for being the best teammate, mostly in sport.

When it seems like the CFO isn't doing anything, that's when the CFO actually did the good work.

What Leandro works on

The problems founders hand him

After building finance functions for a Wall-Street-bound industrial group and turning around dozens of DTC brands, Leandro has a short list of topics he can riff on for an hour without notes.

Making unprofitable brands profitable

Leandro's signature work. He has taken brands that were weeks from shutting down and made them profitable inside two months, then built the roadmap to scale from there. Profit first, growth second.

Marketing efficiency from the CFO seat

"I'm not a marketing person, but I can tell if what they're doing is working." He fixes wrong CAC and retention assumptions against real benchmarks, then reallocates the marketing budget so brands can be aggressive without losing money.

Scaling from $20M to $50M without drowning

"Growth is not for everyone. It seems easy, and it's often the worst thing that can happen to a company that can't handle it." Leandro builds the structure that lets a brand grow without hitting a cash-flow wall.

Raising capital from $200K to $20M

Loans, lines of credit, private equity, joint ventures, restructurings. Leandro arms founders with the financial story and the numbers lenders and investors actually want to see, then sits with them through the raise.

Building and structuring finance teams

At Galileo he went from a team of two to a function producing consolidated and entity-level reports across companies in three countries, IPO-ready. He builds the reporting and the people underneath it.

Translating finance for founders

Finance for non-finance people, and decisions driven by data without drowning in it. "You can have thousands of gigabytes of data and still make the wrong decision." He turns the numbers into a call a founder can actually act on.

Career

Where Leandro learned this

Now

Senior Partner & CFO at Eightx

Joined in 2022 as one of the first three people, originally as VP of Finance. Owns financial reporting, scenario planning and financial strategy for ecommerce and CPG clients doing $5M–$100M, directing a financial-analyst and bookkeeping team.

Before Eightx

Head of FP&A at Galileo Technologies

Argentine industrial group. Built the finance function from scratch (annual budgets, P&L, balance sheet and cash flow, monthly management reporting, bank relationships) and prepared it for a Wall Street IPO. Main point of contact with Morgan Stanley and Goldman Sachs; moved the audit from KPMG to BDO. Created a joint venture with YPF along the way.

Before that

Market & Economy Analyst at YPF

Argentina's NYSE-listed oil and gas major. Operational-planning, downstream division. Managed the company's entire pricing basket (import/export parity and domestic prices) and tracked the global energy market through Bloomberg and Reuters, feeding the annual budget.

Earlier

Refinery intern at YPF

Wrote procedures and a safety plan, handled environmental monitoring, and worked on the pre-commissioning, commissioning and start-up of plants, including during a major fire and a city flood.

Started here

Tenaris intern & university assistant professor

A summer internship at Tenaris, the global seamless-pipe maker, plus several years teaching financial administration and marketing as an assistant professor in the industrial-engineering program.

Favourite client win

A pet brand: from a $60K monthly loss to a $50K monthly profit in two months

When Petsci came to Leandro, the pet brand was losing $60K–$70K every month, stuck in a line of credit with "outrageous" interest, and about ready to shut the business down. Within two months they broke even. By months three and four, net income had swung to $40K–$50K of monthly profit, and the business has been profitable and scaling ever since.

"Before, every single call was a fight, trying to figure out what to do to stay alive. Now every call is about finding ways to keep scaling and launching new products. In their words: we got our faith back in the business."

Hot takes

What Leandro thinks the industry gets wrong

Overrated

The month-end report drop

"Most CFOs hand you a P&L and a balance sheet, tell you how last month looked, and say bye-bye. That's not the job. The report is where it starts, not where it ends."

Underrated

Owning the result like an employee

"We don't bill by the hour. We sit right next to you and feel responsible for the company the same way a full-time employee does. If something's off, it's my company losing money that I need to turn around."

Dangerous myth

"Growth fixes everything"

"Growing is not for everyone. Plenty of companies were better off at $5M. Scale without the right structure and you end up drowning, with no cash and a bigger problem than you started with."
