Gross margin is the prettiest lie in your jewelry P&L
The first reflex of almost every jewelry founder is to price at keystone, see a 50% gross margin, and feel good. The second reflex is to read a blog that quotes "60% to 75% DTC fine-jewelry margins" and assume that is the number to model. Both reflexes anchor on the line that, in this category, tells a CFO the least.
The three public jewelry comps prove it. Pull the FY2026 10-Ks and gross margin spans a 40% to 58% range, set entirely by business model, not by the fact that everyone sells jewelry. Signet, the mall and bridal retailer, posts 39.5% gross margin on $6.81B of revenue. Brilliant Earth, the asset-light made-to-order DTC brand, posts 57.5% on $437.5M. Movado, accessible-luxury watches and jewelry, lands in between at 54.2%. An 18-point gross-margin spread inside one category should be the first sign that a generic "70% jewelry margin" is a number no public jeweler actually earns.
Now watch what happens lower down the P&L. Operating margin collapses to a -1.2% to +5.8% band. Signet keeps 5.8% of revenue as operating income, Movado 4.4%, and Brilliant Earth runs an operating loss at -1.2% as acquisition cost climbed. Almost none of that gorgeous gross margin survives to the operating line. That gap, between a 40% to 58% gross margin and a sub-6% operating margin, is the entire unit-economics story.
When I talk to founders running a jewelry brand in the $3M to $20M range, the thing they keep saying is some version of "but my margins are great." They mean gross margin. Then we open the actual P&L and the operating line is barely positive, and the conversation finally moves to where it should have started: what is eating the spread.

True COGS: build landed cost before you trust any margin number
You cannot read a gross-margin line you have miscalculated. The most common COGS error in jewelry is treating the supplier invoice as the cost of goods. It is not. The supplier invoice is one component of landed cost, which is the all-in cost to get a finished piece into your warehouse, ready to sell.
A real jewelry landed cost is metal plus stone plus labor plus inbound freight plus customs duty plus fees (insurance, brokerage, handling). Each line moves with things outside your control. Metal floats with the spot price and the finished weight of the piece. Stone cost depends on the center and setting stones. Duty depends on the import classification and origin. Leave any of these out and your "50% keystone margin" is fiction.

Notice that the $30 of freight, duty, and fees on this unit is roughly 11% of the $270 landed cost. A founder who priced off the $240 of metal, stone, and labor alone would think they were earning a 56% margin at a $540 retail. They are not. The supplier invoice is not your COGS, and the so-called 2:1:1 rule (sell at roughly twice your cost, with material and labor each a slice of that cost) only protects you if "cost" means landed cost. When we've struggled to explain why a brand with "great margins" keeps running out of cash, the answer is almost always hiding in the freight, duty, and fees nobody loaded into COGS.

Contribution margin: the line that decides how much you can spend
Gross margin tells you what is left after COGS. Contribution margin tells you what is left after COGS and the variable costs of actually selling and shipping the order. It is the line a CFO sizes ad spend against, and in jewelry it is dramatically lower than the gross margin founders quote.
Start a representative order at a 70% gross margin and subtract the variable costs jewelry founders routinely forget. Shipping and fulfillment take a slice. Payment processing takes about 3%. This is also where the benchmark report and this guide could look like they disagree, so it is worth being precise. The benchmark band quotes a 55% to 75% contribution margin for fine jewelry. That is CM1, after COGS only. The 15% to 30% number here is CM2, after COGS and variable selling costs. They are different lines, and the whole point of this section is that the line you spend against is CM2, not CM1. The pattern we see again and again is a founder budgeting ads against a 65% CM1 when the order is really throwing off a 22% CM2, then wondering why a 3x ROAS still loses money.
CAC, CAC payback, and LTV:CAC: jewelry's unforgiving acquisition math
By the industry benchmarks, jewelry carries among the highest customer acquisition cost (CAC) and the lowest conversion of any ecommerce category. So why does anyone build a jewelry brand? Because AOV is the structural offset. The single most common unit-economics mismatch we see is a fine-jewelry brand running sub-$400 AOV with a fine-jewelry cost structure and a fine-jewelry CAC. That is fashion-jewelry economics bolted onto a fine-jewelry P&L, and it does not pay back. Either the AOV has to rise to carry the CAC, or the cost structure has to come down to fashion levels. You cannot straddle both.
Inventory turns: the cash trap that never hits your margin line
The last line is the one founders skip because it lives on the balance sheet, not the P&L: inventory. It never shows up in your margin, but it decides how much cash you can actually deploy. In jewelry, where each unit carries metal and stone value, this is where cash quietly drowns.
The public comps show the spread starkly. Movado holds about 186 days of inventory (1.96x annual turns). Signet holds about 172 days (2.13x). Made-to-order Brilliant Earth holds just 75 days (4.86x), because it does not build the piece until the customer orders it. That is a 2.5x difference in how long cash sits in product, driven entirely by inventory model, not by anything in the margin lines.
Gross margin is the input founders fixate on and the line that tells a CFO the least.
