What Is Fulfillment Cost Per Order?

Fulfillment Cost Per Order is total fulfillment spend divided by orders shipped, covering everything between purchase and delivery, including pick and pack fees, packaging materials, outbound shipping, returns processing, allocated 3PL minimums, and address-correction chargebacks. Benchmarks run from 4 to 8 dollars for subscription consumables up to 10 to 25 dollars for outdoor and hardgoods. Reporting only the carrier shipping line understates true fulfillment cost by 30 to 60 percent, distorting contribution margin math.

  • Beauty / personal care DTC: $5–$10
  • Apparel DTC: $6–$14 (size variation + higher return rate)
  • Outdoor / hardgoods (large box, fragile): $10–$25
  • Food & bev DTC (temperature-controlled): $8–$18

How it scales

At 5K orders/month a brand pays $11-13/order. Same brand at 50K orders/month pays $5-7/order through bulk negotiation, reduced overhead allocation, and 3PL fixed-cost spreading. The scale curve is real but the switching cost (3PL migration $50-200K plus 4-8 weeks disruption) caps how aggressively you can chase it.

The most common mistake

Reporting "shipping cost" as fulfilment cost. Shipping is the carrier line; fulfilment includes pick + pack + materials + returns + admin. Reporting only shipping understates fulfilment by 30-60%. Use the full number in contribution margin math.
