Consumer electronics is the vertical where inventory decisions either fund the business or sink it. The gross margin is thin (the benchmark median is 43%, per our consumer electronics financial benchmark), so you do not have apparel's or beauty's cushion to absorb a write-down, a stockout, or a pre-tariff over-buy. Stock turns slowly here (around 3.5x a year, roughly 104 days on hand) because units are big-ticket, lead times from Asia run two months or more, and minimum order quantities force you to commit cash early. Why inventory is the hardest cash decision in electronics

Start with the box this vertical operates in. A consumer-electronics DTC brand runs a 43% gross margin, a roughly $76 customer acquisition cost, a ~10% return rate, and 3.5x inventory turns. Three of those four numbers are worse than the general-DTC median (which runs higher margins and a faster 5-or-so turns), and the fourth (margin) is the one that has to absorb the damage when inventory goes wrong. That is the structural trap: thin margin and slow turns at the same time.

Days on hand is the cleanest way to see why electronics gets the tightest inventory discipline of any category. The chart below puts the public-comp reality (104 days) next to general DTC benchmarks and the lean best-practice target. Electronics carries the slowest public-comp turns but faces the tightest best-practice ceiling, because prices and models move faster than stock clears.

When I talk to founders running an electronics brand in the $10M to $50M range, the pattern is almost always the same. The gross margin is fine, the topline is growing, and the cash is gone. When we dig into where it went, it is sitting on a shelf as 130-plus days of inventory, half of it in SKUs that stopped selling when the new model shipped. Inventory is not a back-office concern in this vertical. It is the single biggest discretionary use of cash on the balance sheet, and it is the one most likely to lose value while you hold it. That is why the inventory plan is the financial plan.

The Shopify Consumer Electronics category is a 54,806-store long tail (Storeleads, accessed 2026-06-14), heavily weighted toward accessories and audio: phone cases, headphones, car and pro audio, smart-home devices. Those high-SKU accessory catalogs are exactly where minimum-order-quantity over-ordering and accessory obsolescence hit hardest, and where disciplined inventory policy beats simply spending more on stock.

What the public comps prove: Sonos versus Garmin

The cleanest way to understand electronics inventory strategy is to look at two public companies running opposite playbooks, and notice that both can be right depending on the balance sheet underneath them.

Sonos spent years aggressively de-stocking. Ending inventory fell from $454.3M in FY2022 to $231.5M at its FY2024 balance date, a 49% cut, and kept falling to $171.0M in FY2025, which pushed its turns from about 2.1x in FY2022 toward 4.8x on the FY2025 basis (cost of revenue over ending inventory). And yet the company still carried $33.3M of inventory write-downs at the FY2024 balance date (with a $29.8M interim figure disclosed at March 2025). That is the lesson that should stop every electronics operator cold: cutting inventory by more than half did not end the obsolescence problem.

Garmin runs the opposite strategy on purpose. Its FY2025 cost of revenue of $2,989M against $1,772M of FY2025 ending inventory works out to about 1.7x turns, roughly 216 days of stock. That is more than double the days-on-hand of the DTC benchmark, and for Garmin it is a feature, not a bug: a 58.7% gross margin and a $2.08B cash balance let it finance well over half a year of stock to guarantee availability. A sub-scale DTC brand on a 43% margin and a working-capital line cannot do that. The same "hold deep inventory" playbook that protects Garmin would bankrupt a smaller brand.

The obsolescence clock: days on hand and the write-down trap

Every electronics SKU is on a clock from the day it lands in your warehouse. Best-practice days on hand for electronics ecommerce is 15-30 days, the tightest of any category, precisely because of rapid depreciation and model turnover. Past roughly 30-45 days, you start facing manufacturer price drops and successor-model launches that push you to discount older stock. Past about 120 days you are in genuine write-down territory.

When we've struggled with this on the operator side, the fix was never "order less" in the abstract. It was a write-down KPI watched monthly. The internal guardrail we use: keep obsolescence and markdown write-downs under about 3% of COGS. Between 3% and 5% is a watch zone. Over 5% consistently means your days-on-hand is too high or your lifecycle planning (the plan for ramping a model down before its replacement ships) is weak. Sonos, a sophisticated public company, still ran write-downs in the tens of millions while de-stocking, which tells you this is a discipline problem, not a one-time cleanup.

The practical move is ABC segmentation. Hold deep safety stock only on your A-items (the top 20% of revenue, where a stockout actually costs you a sale you cannot recover), run B-items lean, and push the long accessory tail toward low or zero safety stock and make-to-order where suppliers can resupply quickly. Trying to keep everything in stock in a 54,806-store-deep accessory category is how you end up at 140 days on hand with a write-down coming.

In electronics you size inventory to the obsolescence clock and the lead-time risk, SKU by SKU, because the benchmark of 3.5x turns leaves no room to be wrong twice. Cutting total inventory helps, but Sonos proves it does not save you. What saves you is holding the right depth on the right SKUs and sunsetting models before the market does it for you.

Safety stock and reorder points when your lead time is 8-10 weeks

This is where the math gets specific. The reorder point (the inventory level that triggers a new purchase order) for long-lead-time electronics is:

Reorder point = (daily demand x total replenishment lead time) + safety stock

The word that kills brands is "total." End-to-end replenishment is production plus export handling plus ocean transit plus customs plus compliance hold plus inland delivery. For China-sourced electronics that commonly runs 6-10+ weeks: ocean transit alone is roughly 2-4 weeks to the US West Coast and 4-6 weeks to the East Coast, and lithium-battery (UN 38.3) and FCC Part 15 documentation act as a release-to-ship gate that adds days to weeks before the container even moves. If you set your reorder point on factory lead time instead of total lead time, you will stock out every time.

Safety stock is the buffer for variability, and for long, variable lead times the formula is:

Safety stock = z x sqrt(L x demand-variance + demand-squared x lead-time-variance)

where z is your service-level factor (1.65 for 95%, 2.05 for 98%). The important insight is that when lead-time variance is large (overseas plus customs plus port congestion), the demand-squared-times-lead-time-variance term swamps everything else. Work a quick example with illustrative inputs (not a category benchmark): 500 units/week of demand, demand standard deviation of 150, average lead time of 10 weeks, lead-time standard deviation of 3 weeks, at a 97.5% service level (z about 1.96). That produces a safety stock near 3,080 units and a reorder point around 8,080 units, and almost all of that safety stock is driven by the three-week swing in lead time, not by demand noise: the lead-time-variance term (500-squared times 3-squared, about 2.25M) swamps the demand term (10 times 150-squared, about 0.225M) by ten to one.

That is the operator lesson hiding in the math. The highest-return move for an electronics importer is not carrying more buffer. It is reducing lead-time variance: dual-sourcing critical SKUs, reserving factory capacity, nearshoring your A-items, and tracking supplier on-time-delivery as a real KPI. Cut your lead-time standard deviation in half and your safety stock requirement falls far faster than it would if you just shaved a week off the average.

Tariffs as an inventory-timing decision, not just a cost

The 2026 wrinkle is that tariffs have turned inventory timing into a financial decision with a deadline. Section 301 duties on Chinese-origin consumer electronics run 7.5% to 25% depending on the HTS line (laptops and tablets commonly at 25% on List 3, phones and many handhelds at 7.5% on List 4A), on top of the base duty. That has to be modeled into landed cost at the SKU level before any reorder-point or order-quantity math, because a tariff swing changes both the cost and the optimal timing of the order.

The proof that this is real, and not a hypothetical, is in a public filing. Logitech's FY2025 10-K states that its inventory turnover fell from 5.4x to 4.6x "primarily due to a pre-build of inventory in advance of the effective date for incremental tariffs." Pre-building ahead of a known Section 301 increase is a rational hedge, and it mechanically lowers turns and ties up cash. That is the exact trade-off electronics brands are weighing in 2026.

When a tariff increase has a known effective date, run the scenario per SKU rather than across the catalog:

For stable, high-volume items (chargers, cables, the accessories that do not go obsolete on a model cycle) front-loading often wins. For anything near the end of its product life, do not pre-build even if the duty jump is large, because the write-off risk dominates the tariff you would save. (CIK 1314727), September year-end (FY2025 10-K filed 2025-11-14): the de-stock runs $454.3M (FY2022) to $346.5M (FY2023) to $231.5M (FY2024, balance date 2024-09-28) to $171.0M (FY2025, balance date 2025-09-27), a 49% reduction across the FY2022-FY2024 window and deeper still into FY2025. On a consistent FY2025 basis, cost of revenue of $812.7M against the $171.0M FY2025 ending inventory gives about 4.8x turns (~77 days). The cost-of-revenue line explicitly includes tariffs, duty costs, and excess and obsolete inventory write-downs; the $33.3M write-down is the FY2024 (2024-09-28) balance-date figure, with $29.8M disclosed at the March 2025 interim.

Garmin Ltd (CIK 1121788), FY2025 (filed 2026-02-18). Cost of revenue $2,989.2M against FY2025 ending inventory $1,772.3M (period end 2025-12-27) gives 1.69x turns (~216 days), supported by $1,633M of operating cash flow and a $2,079M cash balance that let it finance well over half a year of stock. Logitech (LOGI, March year-end) and GoPro (GPRO). Inventory turns are carried from the electronics-financial-benchmark report and Logitech's own FY2025 10-K, which reports inventory turnover of 4.6x, down from 5.4x, attributing the decline to a pre-build of inventory ahead of an incremental tariff effective date. Turtle Beach trades as TBCH; the ticker HEAR resolves to a different company in EDGAR and was not used.
