And a balance sheet carrying $1.25 billion in senior notes that mature in 2028 and 2029 - inside a business where the flagship segment's North American volume fell 7.2% in FY2025.
That is the Edgewell story in one sentence: a #2 player in a mature, structurally declining category, with acquisition-era debt that turns a slow-decline business into a refinancing problem if the margin recovery stalls. The $340M sale of Feminine Care to Essity was the right move. It removed the weakest segment, improved the balance sheet optics, and focused the company on two categories it can actually compete in. But selling an asset does not fix the underlying question: can Wet Shave North America stop the volume bleed before the 2028 notes come due?
Three forces drive this teardown. First, the Wet Shave secular decline in North America and what it means for the $781.6M of goodwill sitting at 7% fair-value headroom. Second, the gross-margin structure - 41.6% in FY2025, below every named consumer-staples peer - and whether tariff headwinds plus Walmart pricing pressure allow any meaningful recovery. Third, the 2028-2029 refinancing cliff and whether the company can de-lever to a level that keeps credit markets onside while simultaneously investing in A&P to defend share against Gillette, Harry's, and private label.

Section 2 - The business model: how they actually make money
Edgewell is a wholesale-first branded consumer products company. It does not disclose a quantitative DTC-versus-wholesale split in its 10-K - the only channel data point publicly available is customer concentration. Walmart alone was 17.4% of consolidated FY2025 net sales. No other single customer exceeded 10%.
The model is organized around two remaining segments. Wet Shave ($1,218.9M in FY2025, 54.8% of consolidated revenue) is the financial engine. Within that segment, razors and blades alone contributed $1,104.7M - 49.7% of the entire company's consolidated revenue. The segment runs on a razor-and-blade repeat-purchase model: consumers buy a handle or starter kit once, then restock cartridges. That closed-loop consumable economics is the structural argument for Wet Shave durability; you do not have to win the consumer again every cycle. The segment profit for Wet Shave in FY2025 was $190.3M.
Sun & Skin Care ($743.1M, 33.4%) is where Banana Boat and Hawaiian Tropic sit alongside the grooming brands Edgewell has assembled through acquisition: Cremo (acquired 2020), Bulldog, Jack Black. Sub-segment organic growth in FY2025 showed clear divergence: Grooming +9.2%, Skin Care +12.6% - both growing. Sun Care itself was -4.1% organic in FY2025, hit by weather and competitive pressure. Sun Care is highly seasonal; EPC's own 10-K discloses that each percentage point change in the Sun Care returns rate would have moved reported net sales by $4.7M in FY2025. One bad summer can swing the segment result by $15-30M.
The gross margin structure - 41.6% in FY2025 - is thinner than peer consumer-staples companies. Church & Dwight posts approximately 45.8%, Colgate approximately 60%. Section 3 - Strengths: the moat that is real
1. Razor-and-blade repeat-purchase economics at $1.1B scale. Wet Shave razors and blades were $1,104.7M in FY2025 - 49.7% of the entire company - on a repeat-purchase, consumable model. A consumer buying a Schick Hydro 5 handle is buying cartridges monthly for two to four years. That repeat-purchase floor means Wet Shave revenue has been extraordinarily stable at the consolidated level despite category headwinds: $1,242.5M in FY2022, $1,230.9M in FY2023, $1,229.3M in FY2024, $1,218.9M in FY2025. 2. A brand portfolio that has been genuinely building in grooming and sun. Edgewell did not just buy brands - it bought categories. Cremo (acquired 2020) expanded distribution in FY2025, with Grooming organic growth +9.2%. Hawaiian Tropic generated consumer reach at 1.5M TikTok plays on organic content in June 2026. The Sun & Skin Care segment grew from $462M in FY2020 to $743M in FY2025 - a +60.8% gain over five years - as Banana Boat, Hawaiian Tropic, and Cremo collectively offset Wet Shave's plateau. 3. Geographic diversification genuinely growing. International revenue expanded from $866.9M in FY2020 to $1,019.4M in FY2025 (+17.6% over five years). In FY2025, International grew +2.8% while US revenue fell -4.6%. In Q2 FY2026, International Wet Shave organic sales were +3.6% while North America Wet Shave was approximately -6%. 4. The Feminine Care divestiture was the right move and it happened at a fair price. Feminine Care had been declining organically for two consecutive years: -10.0% in FY2024, -7.7% in FY2025. The FY2025 goodwill impairment analysis valued the segment at $340M (using the Essity purchase offer as the Level 3 fair value input), then recorded a $51.1M impairment charge. Selling the segment for exactly $340M was not a distressed exit - it was a fair-price exit of the weakest asset at the right time. Section 4 - Weaknesses: the cracks in the 10-Q
1. Wet Shave North America in structural volume decline. The FY2025 10-K is precise: "North America volume sales were impacted by continued declines in Shave Preps and Disposables, along with heightened competitive dynamics in Women's shave." North America Wet Shave fell -7.2% organic in FY2025. In Q2 FY2026, North America Wet Shave was approximately -6% organic despite Edgewell ramping advertising to 11.3% of net sales (versus 10.3% in FY2024). The earlier 10-K arc sharpens the trajectory: the FY2022 filing warned competitors had "lower production, sales and distribution costs, and higher profit margins, which may enable them to offer aggressive retail discounts and other promotional incentives." Gillette is the price anchor on the high end; Harry's, Estrid, Athena Club, and Dorco are the price anchors on the low end. Edgewell is structurally squeezed between them. 2. Goodwill impairment is no longer a distant risk - it is a one-bad-year scenario. The 10-K states directly: "At September 30, 2025, after evaluating our sustained decrease in stock price and market capitalization, we concluded that there was a triggering event for our Wet Shave and Skin Care reporting unit requiring an interim impairment analysis... the fair values of our Wet Shave and Skin Care reporting units exceeded their respective carrying values by 7% and 16%, respectively, and were deemed to be at-risk of future impairment." Wet Shave carries $781.6M in goodwill. A 100bps discount rate increase reduces Wet Shave fair value by $78.9M - which would entirely close the 7% headroom in a single sensitivity step. A 1.0x market multiple reduction reduces Wet Shave fair value by $115.4M. Cumulative goodwill impairment across EPC's history is already $422.1M: $369.0M on Wet Shave historically, $2.0M on Sun Care, and now $51.1M on Feminine Care in FY2025. 3. The 2028-2029 refinancing cliff and a revolver with springing maturity. Total debt of $1,419.5M at September 30, 2025 includes two senior note tranches: $750M at 5.5% due 2028 and $500M at 4.125% due 2029. Both must be refinanced or retired over a three-to-four year window. The revolver compound the problem: it carries springing maturity provisions - if the 5.5% notes balance exceeds $150M on March 2, 2028, the revolver matures March 2028 (not April 2029 as normally scheduled). The 10-K lists as a primary forward-looking risk: "our level of indebtedness and the various covenants related thereto, and to generate sufficient income and cash flow to allow the Company to effect the expected share repurchases and dividend payment." Covenant requirements: total debt/EBITDA must stay at or below 4.0x; EBITDA/interest must stay at or above 3.0x. Interest expense in FY2025 was $73.2M. 4. Gross margin structurally below peers and deteriorating in FY2026. The FY2025 gross margin was 41.6% - below FY2024's 42.4% peak, and the Q2 FY2026 GAAP gross margin printed 41.8%, down 410bps year-over-year. The gross margin bridge from the Q2 FY2026 press release: 420bps of core inflation and tariff headwind; 70bps of unfavorable mix and promotional levels net of pricing; 40bps of unfavorable currency. Offset by only 220bps of productivity savings. The net is a 310bps adjusted gross margin compression on a year-over-year basis - in a quarter with seasonal Sun Care support. The tariff language in the FY2025 10-K risk factors is notably sharpened from prior years: "Changes in U.S. and international trade policies may adversely impact our business... We rely on materials, components and finished goods that are sourced from or manufactured in foreign countries, including Mexico and China." Section 5 - Opportunities and threats
The opportunity set for Edgewell in a post-Feminine-Care world is narrower than the pre-divestiture narrative suggested, but the ones that remain are real.
Billie and the DTC grooming channel are the clearest opportunity. Edgewell's 2020 attempt to acquire Harry's was blocked by the FTC; the subsequent 2021 Billie acquisition ($310M) closed after a separate FTC challenge was dismissed in January 2022. The Billie integration is proceeding. Billie's expansion into Walmart Canada (per the social signal in Section 2), combined with the brand's values-based identity positioning, represents a genuine attempt to capture the women's shave segment that Schick and Wilkinson Sword were losing to DTC-native entrants. Cremo's +9.2% organic growth in FY2025 Grooming validates the model: acquire a masstige men's grooming brand, expand distribution through EPC's retail relationships, harvest the growth. The question is whether the Cremo/Billie/Jack Black collection is large enough to matter at the $2B+ scale before the 2028 debt wall arrives.
International expansion is the second opportunity - and unlike most "expand internationally" prescriptions, this one has real data behind it. Wet Shave International was +3.7% organic in FY2025 while North America was -7.2%. Japan (Schick brand) and branded European Wet Shave (Wilkinson Sword) are growing categories. International revenue grew from 44.5% of consolidated sales in FY2020 to 45.8% in FY2025. The issue is the FX translation cost: approximately $20-30M of annual headwind on a ~45% international revenue base whenever the dollar strengthens.
Sun Care seasonality is both the threat and the opportunity framing. Sun Care organic sales declined -4.1% in FY2025 due to unfavorable weather. The 10-K states directly: "Our business is subject to seasonal volatility... Sun Care returns can vary based on climate and other factors." A strong sun season in FY2026 could be a $30-50M revenue swing. The converse is also true - and neither Edgewell's management nor its investors can predict the weather.
The competitive threat in Wet Shave is structural. The 10-K names nine competitors in wet shave alone: P&G (Gillette), BIC Group, Dorco, Harry's, Flamingo, Estrid, Athena Club, Perio (Barbasol and PureSilk), and Beiersdorf (Nivea). The 2020 FTC block of the attempted Harry's acquisition locked in a permanent structural constraint: EPC cannot consolidate its way out of the share-loss problem in North America. Every dollar it gains in the category means taking it from the named competitors, not buying them. That makes the Billie DTC thesis and the International Schick thesis the only realistic organic-growth vectors in Wet Shave.
Tariff exposure on Mexico manufacturing is a new and concrete threat. EPC's post-November 2025 Wet Shave consolidation program specifically consolidates Mexico facilities - the same jurisdiction named in the FY2025 10-K's new tariff risk language. Total restructuring charges from that program are estimated at approximately $39M over FY2026-FY2027, plus approximately $35M in capital expenditures. This is an imposed cost at exactly the moment the 2028 notes become the dominant management focus.
Section 6 - The macro environment
Edgewell is flying through four macro forces, and they point in different directions.
Wet-shave category volumes in the US have been in slow structural decline for over a decade - a trend that predates Edgewell's current management and is not specific to Schick. The category is losing consumers to electric shavers, laser hair removal, and changing body-hair norms at the margin. It is not a collapse - the global wet-shave market was estimated at approximately $22B in 2025 per market research data, with international volume growing - but North America is the direction that matters for EPC's balance sheet, because North America is where EPC's largest customer (Walmart, 17.4% of net sales) exerts retail pricing pressure.
Tariffs are the most immediate macro variable. The Q2 FY2026 gross margin bridge shows 420bps of tariff and core inflation headwind in a single quarter. EPC's Wet Shave manufacturing is concentrated in Mexico and, for some components, China - both jurisdictions named in the US trade policy escalation of 2025-2026. Unlike a company with entirely US-domiciled manufacturing, EPC cannot simply absorb tariffs through domestic supply chain optimization. Its response is the Mexico consolidation program (approved November 2025) - real, but it delivers savings in FY2026-FY2027, after the tariff headwind has already hit.
FX is a persistent $20-30M annual drag. With approximately 46% of revenue in non-dollar markets, dollar strength reduces the reported revenue from International even when local-currency volumes are growing. Q2 FY2026 saw approximately $15.5M of FX headwind in a single quarter. The Wet Shave International and Grooming growth stories are real in local-currency terms; they get partially erased in the reported numbers.
Consumer staples spending has been resilient through the US consumer slowdown of 2024-2025 - disposable razors and sunscreen are not discretionary cuts. But Walmart, as the primary retailer for EPC's US business, continues to negotiate aggressively on promotional spend, shelf pricing, and trade terms. The 10-K's risk factor language captures this: "Because of the highly competitive environment in which we operate, as well as increasing omni-channel retailer concentration, our customers frequently seek to obtain pricing concessions or better trade terms, resulting in either reduction of our gross margins or losses of distribution to lower cost competitors." That is not a market condition that reverses. That is the permanent state of doing business as a #2 branded player selling through a channel led by a single customer at 17.4% concentration.
The retail media shift is a second structural cost. As Amazon, Walmart Connect, and Target Circle each build their ad platform ecosystems, consumer goods brands are being asked to pay for search visibility that was previously captured through shelf placement. Edgewell raised advertising and sales promotion to $246.7M in FY2025 (11.1% of net sales) from $232.0M in FY2024 (10.3%), and management flagged A&P would reach 15-16% of net sales in Q3 FY2026. That spending is not discretionary - it defends shelf space and retail media visibility against Gillette and Harry's simultaneously.
Section 7 - The CFO verdict and the operator bridge
Here is the read on Edgewell from a CFO's vantage point.
Where the Street's read sits. The sell-side consensus as of mid-2026 is Hold, with price targets ranging from $19 (Barclays, November 2025) to $30 (Truist, December 2025), consensus around $24-25. The stock has rallied from mid-teens in late 2025 to mid-$25s in mid-2026, compressing the implied upside from most targets. The bull case - articulated most directly in Seeking Alpha analysis from March 2026 - is a valuation re-rating story: EPC trades at approximately 9x forward EV/EBITDA versus Procter & Gamble at approximately 16x and Church & Dwight at approximately 14-15x. If EPC delivers even the midpoint of its FY2026 adjusted EBITDA guidance ($245-265M), the discount to peers is extreme. The bear case is that the discount is deserved: S&P Global downgraded EPC to BB- in November 2025 citing weaker-than-expected FY2025 results and net debt to EBITDA expected to remain near 4.5x through FY2026. The credit market does not believe the organic-growth turnaround is imminent. Nine named wet shave competitors, an ROIC that has averaged approximately 6.9% over five years, and Walmart at 17.4% of sales explain why.
Where I agree and where I differentiate. The bulls are right that the valuation gap is real. Trading at 9x EV/EBITDA when consumer-staples peers trade at 14-16x requires a specific bear case to justify the discount - and that bear case is the Wet Shave North America secular decline, not some fundamental brand implosion. Schick and Wilkinson Sword are not going to zero. The repeat-purchase cartridge model still generates $1.1B in razors-and-blades revenue year after year. The bears are right that the FY2025 earnings collapse (-73% on EPS) and the Q2 FY2026 gross margin compression (-310bps adjusted, year-over-year) are not optical. That is real deterioration in the continuing business, not just a one-time charge year.
Where I differentiate from both: the Street debate centers on whether Edgewell can re-rate at 11-14x EV/EBITDA. That is the wrong question if you are a CFO reading the balance sheet. The right question is what happens to the refinancing of $1.25B in senior notes if FY2026-FY2027 does not deliver margin recovery. The 5.5% notes due 2028 will need to be refinanced at market rates that are at or above that coupon. With adjusted net debt to EBITDA at 4.0x on continuing operations at Q2 FY2026, the re-financing capacity exists - but the covenant math tightens quickly if one more year of organic decline or tariff-driven gross margin compression delays the EBITDA recovery.
